What is sales forecasting?
Sales forecasting is the process of predicting future revenue from the current pipeline, used by sales leaders to commit numbers to the CFO and the board.
What is Sales Forecasting?
Sales forecasting is predicting how much revenue will close in a period. It is judged on accuracy, not optimism: a forecast that lands within 5-10% of actual is doing its job, and one that is consistently high is worse than useless because the business hires and spends against it. Three methods dominate. Stage-weighted forecasting multiplies each deal by a probability attached to its stage — simple, and easily gamed by advancing stages without evidence. Commit-based forecasting asks reps to categorise deals as commit, best case or pipeline, and lives or dies on honesty. Historical forecasting applies past conversion rates to current pipeline and is the most reliable when deal counts are high. Whichever you use, the improvement comes from the same place: tie stage advancement to buyer-verified evidence rather than to rep confidence.
When to use Sales Forecasting
- Weekly pipeline reviews and monthly commit calls
- Board and investor reporting
- Headcount and spend planning that depends on revenue timing
Real examples
- Stage-weighted: $2M pipeline weighted by stage probability = $480K forecast.
- Commit categories: $310K commit, $180K best case, $600K pipeline.
- Accuracy check: forecast $500K, closed $470K = 94% accuracy.
Common mistakes
- Letting reps advance a stage without buyer-verified evidence, which inflates every weighted number downstream.
- Sandbagging so badly that leadership stops trusting the forecast in both directions.
- Forecasting bookings while the business plans on cash, then being surprised by the gap.
- Never measuring forecast accuracy, so nobody learns which reps to trust.
